Why Your Espresso Puck Is Wet: The Pre-Infusion Timing That Controls Pressure

A wet espresso puck is not a sign of a broken machine. It is a sign that your pre-infusion timer is holding the valve open too long, flooding the puck with water before the pump builds enough pressure to hold the bed together. When that valve stays open for more than three seconds, the coffee grounds have no structural resistance left to fight against, and the water simply flows straight through the basket like rain through a sieve. The result is a soggy, unbroken puck and a cup that tastes thin and watery.

Most home baristas see a wet puck and immediately reach for the grind knob. They grind finer, pack the grounds tighter, and pull another shot, expecting the extra resistance to fix the problem. It never does. In fact, grinding finer when your pre-infusion is flooding the puck only makes the channeling worse, because the water has already bypassed the structural integrity of the bed before the pump even tries to build pressure. The real fix is not in the grind. It is in the timing of the pre-infusion phase itself.

What Pre-Infusion Actually Does to Your Puck

Pre-infusion is the brief period at the start of an espresso shot where water is allowed to enter the puck at low pressure, usually between 1 and 4 bar, before the pump ramps up to the full 9 bars of extraction pressure. The goal is to saturate the coffee grounds evenly so they expand and create a tighter seal against the basket walls. When done correctly, this expansion pushes the fine particles into the microscopic gaps between the larger grounds, creating a dense, uniform bed that resists channeling.

But pre-infusion only works if it is short. The Specialty Coffee Association’s standards for espresso extraction note that the pre-infusion phase should typically last between 2 and 4 seconds, allowing just enough time for saturation without compromising the structural integrity of the bed. When that timer extends past 4 seconds, the water pressure is so low that it cannot hold the grounds in place. Instead of expanding and sealing, the grounds simply float apart, creating channels for the water to rush through. This is the exact mechanism that turns a solid puck into a wet, soggy mess.

The problem is that many machines, especially entry-level and mid-range semi-automatics, do not have a dedicated pre-infusion setting. They rely on the pump’s natural ramp-up curve, which can be slow and uncontrolled. This is not a theoretical problem. It is a physical reality that can be observed in any basket with a wet puck. How to Test Your Machine’s Pre-Infusion Timing

The first step to fixing a wet puck is to determine whether your machine has a dedicated pre-infusion setting, and if so, how long it is running. If your machine has a programmable pre-infusion timer, check the manual or the machine’s settings menu to see what the default duration is. If it is longer than 4 seconds, reduce it to 2 or 3 seconds and pull a test shot. If your machine does not have a dedicated pre-infusion setting, you can still test the pump’s ramp-up curve by timing how long it takes for the pump to reach full pressure.

To test the ramp-up curve, place your portafilter in the machine, start the pump, and use a stopwatch to time how long it takes for the first drop of coffee to hit the cup. If it takes more than 5 seconds, your pump is ramping up too slowly, which means your pre-infusion is effectively 5 seconds long, even if you never intended it to be. This is too long, and it is likely the cause of your wet puck. If your pump reaches full pressure in under 3 seconds, your pre-infusion is likely short enough to allow the bed to seal properly, and the wet puck is more likely caused by a different variable, such as dose or distribution.

If you have shortened the pre-infusion to 2 seconds and your puck is still wet, the problem is likely elsewhere. The most common alternative causes are dose, distribution, and basket wear. If you are using too little coffee in your basket, the puck will be too thin to hold pressure, regardless of how short the pre-infusion is. If your distribution is uneven, the water will channel through the low spots, leaving the puck wet and unbroken. If your basket is worn out, the walls may be too loose to hold the grounds in place, allowing water to bypass the bed entirely.

To diagnose these issues, start by checking your dose. If you are using 14 grams in an 18-gram basket, you are under-dosing, and the puck will be too thin to hold pressure. Increase your dose to 18 grams and see if the puck breaks cleanly. If it does, the problem was dose, not pre-infusion. If it does not, check your distribution. Use a WDT tool to break up clumps and distribute the grounds evenly before tamping. If the puck is still wet, check your basket for wear. A worn basket will have loose walls that allow water to bypass the bed, and no amount of pre-infusion tweaking will fix that. In that case, you need a new basket.

These are the edge cases where pre-infusion is not the primary cause of a wet puck. In the vast majority of cases, however, a wet puck is caused by a pre-infusion timer that is too long, flooding the bed before the pump can build pressure.

The Pre-Infusion Protocol for a Dry, Solid Puck

Here is the exact protocol to follow when you pull a shot and find a wet, soggy puck. First, check your machine’s pre-infusion timer. If your machine does not have a dedicated pre-infusion setting, test the pump’s ramp-up curve.
